Why automating a bad process does not fix the organisation

A common technology discussion begins too late.

The question is often: which part of this process can we automate?

That assumes the process deserves to exist in its current form.

A process can be internally correct — every step can have a reason, every approval can follow a rule and every handover can be documented — while the overall arrangement remains unnecessarily complicated.

Why? Because processes are usually consequences of the organisation around them.

Responsibilities may be fragmented. Decision rights may be unclear. Two departments may maintain the same information for different reasons. A manager may need to approve something only because the organisation has never decided who should own the decision. A system may require manual reconciliation because two parts of the business were designed independently.

In that situation, automation can improve the speed of the process without improving the business.

It can even make the problem harder to see, because the friction that exposed the structural weakness disappears while the underlying design remains.

Start one level higher

Before asking what should be automated, ask why the process exists in that form.

Who owns the outcome? Where does the information originate? Why is it handed over? Which decisions genuinely need escalation? Which controls manage a real risk, and which are historical leftovers?

Those are organisational questions.

Only after they are understood does the automation question become useful.

The objective

The objective is not to automate more.

It is to make the business work better.

Sometimes automation is part of that answer. Sometimes simplification is. Sometimes the right answer is to remove a step, change a responsibility or redesign the surrounding structure first.

Technology should follow that decision.
